measured AI discovery · verified in production

Know what AI tells buyers about your brand, and fix the source before the wrong answer costs you the deal.

GEO OS measures how AI systems describe, cite and recommend your business with stated scope and uncertainty. It flags harmful or inaccurate answers, ties them back to evidence, helps teams approve a source correction, verifies the live page, and separates what was deployed from what actually changed afterward.

Early product. Foundation and initial pilot software are largely built; a completed real GEO pilot has not yet been established.

the expensive problem

Your buyer can receive the wrong answer before they ever visit your website.

A prospect asks an assistant what you cost, whether you are certified, which product supports a requirement, or how you compare with a competitor. If the answer is wrong, stale or biased toward a better-evidenced competitor, conventional analytics may never show you where the deal was lost.

What can go wrong

AI discovery failures are not just “visibility” problems. They can change what a buyer believes about the company.

  • Wrong price, plan, availability or policy.
  • Outdated product capability or integration list.
  • False certification, safety, legal or compliance claim.
  • Competitor recommended while your brand is omitted.
  • A stale third-party source cited over your current source.
  • A release hides key facts behind JavaScript, robots or access controls.

Why today's report often isn't enough

A single visibility score can hide the exact questions, markets, providers, missing observations and run-to-run variability underneath it.

  • One prompt run is treated as “the answer.”
  • A hand-picked prompt list is described as the whole market.
  • A provider failure looks like a brand decline.
  • A correlation is presented as a root cause.
  • A website edit is credited before anyone proves it shipped.
  • A post-change movement is called causal without the design to support it.

the operating loop

From a disputed AI answer to a source correction you can prove actually shipped.

GEO OS is being built around one auditable customer loop first. The wider roadmap waits behind it.

01 · register

Evidence the facts

Record prices, plans, certifications, policies and other high-impact claims with dates, markets and evidence spans.

02 · observe

Capture the baseline

Run the frozen benchmark panel on the declared surface, locale and window, with scope and uncertainty attached.

03 · review

Triage harms and gaps

False or damaging answers enter review with the raw evidence preserved. Competitive gaps remain opportunities unless they contain a false claim.

04 · correct

Approve the source change

Connect the correction to an approved operation so the intended change and its evidence stay tied together.

05 · verify

Check production first

Frontend Sentinel verifies that the corrected live page is actually deployed and readable before GEO OS starts reading an effect.

06 · read

Grade the outcome

Report what was deployed, what metric moved, how strong the causal evidence is, and whether a business outcome was measured.

measurement you can defend

GEO OS does not pretend a hand-picked prompt panel is “all AI discovery.”

Every headline rate is explicitly conditional on the benchmark panel, AI surface, locale and measurement window. The prompt set is versioned, missing observations are shown, and no point estimate appears without its uncertainty.

typical visibility shorthand

“Your AI visibility is 62%.”

Which prompts? Which surface? Which country? How many runs? Did refusals count? Did a provider outage alter the denominator? Did the prompt set change last week?

GEO OS measurement contract

“Mention rate is 62% for Benchmark Panel v3.2, Surface A, US-English, 7–14 Sep.”

The report carries the valid-answer count, excluded outcomes, interval, panel coverage and version. If the expected effect is smaller than the current design can detect, GEO OS says so instead of drawing a confident trend line.

where the money is actually at risk

GEO OS is built around costly information failures, not vanity prompt counts.

commercial truth

Pricing and packaging drift

An assistant quotes an old plan, wrong starting price or unavailable package. GEO OS compares the answer with the versioned claim in force for that market.

enterprise buying

Security and capability misinformation

A model says you lack SSO, SOC 2, an integration or a feature you actually support, or says you have one you do not. Either version can damage a high-value deal.

competitive displacement

Competitor wins the recommendation

GEO OS distinguishes a legitimate recommendation gap from a harmful false claim, then preserves the source and prompt evidence behind the difference.

source authority

Stale third-party evidence outranks you

The assistant keeps citing an old article, directory or comparison page even after your owned source changed. That becomes a source problem, not a “write more keywords” task.

release risk

Your own deploy breaks AI access

Noindex, robots, canonical, JavaScript-only rendering or a changed content path can remove the very evidence the retrieval system previously used.

executive credibility

Noise masquerades as progress

LLM answers vary. GEO OS separates measured movement from random variation and provider-health problems before a team claims the campaign “worked.”

versioned claims registry

Give the system a defensible record of what is true before asking it what AI got wrong.

Markets matter

A price or availability statement can be correct in one market and wrong in another. Claims carry their market and effective dates.

Evidence is separate from assertion

GEO OS distinguishes what the company says from what the supplied evidence actually supports.

History does not rewrite itself

Old captures keep the claim version that was in force when they were observed, so trend and incident history remain auditable.

discovery incidents

A harmful answer is an incident to review, not something that waits for a weekly dashboard.

False certification claimCRITICAL REVIEW

Captured answer makes a regulated or unsafe claim about the brand. Evidence preserved immediately; human review required.

Wrong price / policy / availabilityHIGH

Answer contradicts an evidenced registry claim currently in force for the same market.

Competitor recommendedREVIEW CASE

A relevant competitor recommendation is not treated as harm by itself. It becomes an incident only when a false claim accompanies it.

One capture can be evidence. Repetition measures prevalence.

A demonstrably false statement does not become “more false” because it repeats. GEO OS opens a suspected incident when a severe capture deserves review, then uses reruns to estimate how prevalent the problem appears to be.

Cause stays evidence-backed. Timing can support a hypothesis (owned release, third-party source change, common provider shift), but “provider model change” is not asserted unless the provider disclosed one or the evidence actually establishes it.

strategist with receipts

Recommendations should be inspectable down to the evidence span.

STRATEGY BRIEF · DRAFTevidence checked
observation
Enterprise pricing answers cite a third-party comparison page more often than the owned pricing source in the current panel.
evidence: 86 valid answers · source set A
interpretation
The external comparison page may be influencing pricing representation more than the owned source in this measured panel.
evidence: citation rows 112–168
recommended next action
Review the owned pricing page for extractable current pricing and investigate correction/update paths for the stale third-party source.
human approval required

Projected revenue lift withheld: business-outcome data not connected.

Numbers are computed

The model does not invent percentages or totals. Quantitative statements come from the stored observations.

Every important statement points back

Evidence references are attached per claim so a reviewer can inspect the raw observation or source span.

Abstention is a feature

If GEO OS cannot support a statement, the brief withholds it instead of filling the space with confident prose.

Slip alerts, an evidence gate and a hand-off to SEO OS.

slip alerts

Know when a tracked page or question slips

On each Search Console import, GEO OS compares the pages and questions you track with an earlier period of the same length and columns. It alerts when clicks or impressions fall by 30% or more, from at least 20 clicks or 200 impressions, or average position worsens by 3 or more places. An overlapping import blocks the comparison, so the same days are never counted twice.

rank and competitors

Sampled rank slips and competitor overtaking

After each round of Google searches, GEO OS alerts when your rank falls 3 or more places, or a competitor moves above you, on both of the last two searches. One search alone never alerts, and an ongoing slip alerts once.

publication review

No fact leaves without evidence

Before a correction or a hand-off is dispatched, a reviewer checks the exact content against the approved brief. Every factual claim needs an evidenced claim in force for the market, a covered requirement or a labelled reviewer assertion.

hand-off to SEO OS

Approved content, shipped and proven

An approved brief's content goes to SEO OS 4.0 as a file with its brief version, approver and a fingerprint of the content. SEO OS places it as a page section, recrawls to confirm it is live and can roll it back. Its Search Console export comes back into GEO OS in one import.

outcome lines

Each measure on its own line

Outcome reports keep the target page, the question across all pages and AI results apart. Each line names the measurement contract and registry version behind it, and its warnings travel with the exported report.

status

Built on demonstration data

These features are built and tested on demonstration data. Live AI-answer and Google collection starts with the first pilots, so no outcome from them is claimed yet.

where the build actually stands

The software is meaningfully built. The product is not yet proven in the field.

Against the defined software roadmap, GEO OS is now roughly 65% implemented. The core GEO product (Foundation through Connectors) is about 90% built, and about 10% of it is proven on real data (builder's estimate, 11 October 2026). These are implementation estimates, not production-readiness scores, and the reviewed records still do not establish live effectiveness.

Planning shorthand: Core GEO product 90% built. Defined long-term software roadmap 65% built. Live proof still outstanding.

What the latest builds do prove: correction durability, connector safety and enterprise foundations have advanced materially. What they do not prove: live effectiveness. The reviewed records still do not demonstrate the real model comparison, four A/A windows, held-out extraction accuracy, a completed owner-site pilot or two paid design-partner pilots.

the first commercial offer

Start with one brand fact that would be expensive for AI to get wrong.

The first pilot is intentionally narrow: one segment, one market/language, one primary AI surface, one benchmark panel and one approved source correction. The goal is to prove the full loop before expanding the platform.

45-Day GEO Evidence Pilot

Best fit for B2B software companies and consultants who want to understand how one high-value category or product is represented in AI-assisted discovery without pretending the entire market can be measured from a handful of prompts.

  • Versioned claims registry for the high-impact facts
  • Benchmark panel with stated scope and uncertainty
  • Human-reviewed harm / gap queue
  • One approved source correction
  • Frontend Sentinel live verification
  • Lag-aware follow-up observations
  • Graded final readout

What the pilot promises

A measured baseline and a verified source correction. The AI-answer readout may still be inconclusive within the pilot window, and GEO OS says that before purchase rather than promising a guaranteed visibility lift.

Three clocks are reported separately: time to verified source correction, time to decision-ready readout, and, only where the evidence supports it, time to demonstrated outcome.

questions serious buyers will ask

What GEO OS will claim, and what it deliberately will not.

Does GEO OS measure “share of all AI discovery”?

No. Current v3 metrics are panel-conditional: they describe the named benchmark panel, AI surface, locale and time window. Population claims require a declared prompt population and sampling frame and are outside the current v3 contract.

Why run the same prompt more than once?

AI answers vary. Repeated runs estimate response variability for the fixed panel. GEO OS reports intervals around rates instead of treating one response as a stable ranking.

What happens if an AI gives one serious false answer?

The evidence is preserved and the item can enter suspected-incident review immediately when the claim is severe. Reproduction runs estimate how prevalent the problem appears to be; they do not determine whether the original false answer existed.

Does a competitor recommendation automatically count as a harmful incident?

No. A relevant, accurate competitor recommendation is a competitive review case. It becomes a harmful incident only when the answer also carries a false or otherwise unsafe claim under the incident policy.

Will GEO OS publish changes automatically?

Not in the current pilot state. The approval, operation-hash and verification controls exist, but the working website execution connectors are still being built. The first corrections can ship through the site's normal deployment process and are labelled accordingly.

Does GEO OS prove that a website change caused an AI-answer improvement?

Not automatically. Readouts separate deployment, metric movement, causal grade and business outcome. Randomization or stronger quasi-experimental evidence is required before the product makes a strong causal claim.

Is business ROI attribution already built?

No. GA4 AI-referral classification, CRM integration and business-outcome attribution are Phase 4 work. Current readouts can explicitly show “not measured” rather than inventing ROI.

Is GEO OS enterprise-ready today?

The enterprise foundation has advanced: SSO, project permissions and regional-storage support are now in the software alongside tenancy, roles, audit, secrets, retention and recovery. SCIM, warehouse export and enterprise operational validation remain outstanding, so early enterprise use should still be handled as a design-partner pilot rather than represented as a fully proven mature platform.

the thesis

First-generation GEO tools tell you where you appeared. GEO OS is being built to show the evidence, correct the source, verify production, and tell you exactly what the data can and cannot prove.

If AI is already part of how your buyers research pricing, products, providers or risk, start with the one fact or comparison you most need the machine to get right.
